Build the prompt set first

Twenty to forty prompts in real buyer language: category questions, comparison questions, 'best tool for X' questions, and brand questions. Freeze the wording - changing prompts between runs destroys comparability.

Log four things per run

Whether your domain is cited, its ordinal position among citations, which competitors appear, and the sentiment of any sentence naming your brand. Those four fields support every chart worth building.

Convert to a share-of-voice metric

Citation share is your cited prompts divided by total prompts; competitive share is your citations divided by all cited domains. Report both - the first tracks coverage, the second tracks dominance.

Close the loop with content

Every uncited prompt is a content gap with a name. Either the passage that would answer it does not exist, or it exists and is not quotable. Fix in that order and re-run.

Correlate with analytics

Segment referral traffic from AI hosts and compare it against citation share. A rising citation share with flat referrals still delivers brand exposure inside the answer, which shows up later as direct and branded search.

Designing a prompt set that survives contact with reality

The quality of every AI visibility metric is downstream of prompt set design. Four categories give balanced coverage: category prompts that describe the problem without naming a solution, comparison prompts that pit named options against each other, constrained prompts that carry a budget, team size, or industry, and branded prompts that name you directly. Twenty to forty prompts split across these categories is enough to be stable without becoming a maintenance burden.

Freeze the wording. The temptation to improve a prompt between runs is strong and it destroys comparability, because generated answers are highly sensitive to phrasing. If a prompt genuinely needs replacing, add the new one and retire the old one explicitly rather than editing in place, and note the change in the log so trend breaks are explicable.

Record the raw answer text, not just whether you appeared. Six months later, the sentence that characterised your product will be more valuable than the boolean.

From measurement to a work queue

Measurement only earns its cost if it produces tasks. Every uncited prompt resolves to one of four causes, and they are distinguishable. Either no page of yours addresses the question at all, in which case the task is to write one. Or a page addresses it but the relevant passage is unquotable, in which case the task is to restructure that section into a direct answer with a number and a date. Or the page is fine but not retrievable, in which case the task is technical - crawler access, rendering, or indexation. Or the page is retrievable and quotable but a competitor is simply more current, in which case the task is a refresh.

Prioritise by the commercial value of the prompt rather than by how far behind you are. Being uncited on a high-intent comparison prompt matters far more than being uncited on a broad definitional one where dozens of sources are interchangeable.

Close the loop by re-running the affected prompts after the change ships, and record the lag. Most teams find search-backed surfaces reflect changes within one to three weeks, which sets a realistic cadence for the whole programme.
